I usually create a detailed onboarding plan for the first week. On day one, I have a one-on-one to discuss their background, interests, and expectations, helping them quickly understand the team and current priorities. I assign an experienced buddy to handle daily questions. I also set small, achievable goals for the first 1-2 weeks. We do weekly progress reviews with recognition and guidance. Last year, a new joiner I onboarded this way independently delivered a module by week 3 and integrated very quickly.
